Barbara Corcoran once bought a twelve-unit country motel with an attractive rent roll. The paper named what the occupants were supposed to pay. After she took ownership, she learned that the rent had not been collected for two years. She eventually demolished the property and took the loss.

The number had an address, but the address described a promise rather than cash. Meanwhile the mortgage, tax, insurance, repair, and ownership costs kept their dates. Leverage makes this difference unforgiving. An unleveraged owner may have time to repair weak collection. A borrower must repair it before the next payment arrives.

So the title is shorthand. A building does not pay a debt. Neither does a truck, company, patent, or machine. Collected cash from a functioning asset makes the payment; reserves carry the interruption; collateral gives the lender a possible recovery after failure. These are different protections. A sound financing plan knows which one is doing each job.

Every leveraged asset runs on at least three clocks. The operating clock begins when value is delivered and ends when cash is collected. The contract clock sets interest, principal, covenant tests, rate resets, and final maturity. The recovery clock governs how long repair, replacement, refinance, or sale would take after something goes wrong.

The pleasant case is not enough. Rent may be due on the first while arriving on the tenth. A customer may pay in sixty days while payroll is weekly. A truck may be useful for eight years while its loan contains a large balance due in three. A property may be valuable and still take months to sell. Debt becomes fragile when one clock demands cash before another can produce it.

Net operating income commonly leaves out financing, income tax, and capital expenditure. It therefore cannot be treated as money available to the owner. Build it from occupied or delivered service, actual collection, vacancy or customer loss, bad debt, concessions, management, maintenance, insurance, property tax, utilities, compliance, and a reserve for irregular replacement. Corcoran’s motel shows why scheduled rent belongs on a reconciliation line, never directly in the payment account.

A value above one says only that the defined stressed NOI exceeds the defined debt service. It does not pay for a roof, lawsuit, tax shock, tenant relocation, environmental repair, or family emergency left outside the numerator. A lender’s covenant can identify a breach. It cannot tell a household how much uncertainty it can live with.

Ben Mallah describes a familiar hotel purchase. In his rough ten-million-dollar example, the buyer contributes two million dollars and a bank lends eight million after appraising the property and reviewing the deal. He characterizes the bank as taking the risk.

The bank does accept credit and collateral risk. The borrower can still lose the equity, transaction costs, later cash, the property, time, reputation, and anything reached by a guarantee or cross-collateral agreement. Workers, residents, suppliers, and a family can also absorb losses without having chosen the leverage. The stack divides claims and control; it does not move all failure to the largest source of money.

Include diligence, legal work, equipment, initial vacancy, interest before stabilization, and every cost required to make the asset usable. For each debt layer, write rate, amortization, payment dates, maturity, balloon balance, collateral, lien priority, recourse, guarantees, covenants, reporting duties, prepayment terms, and default remedies. For equity, write who supplied it, what rights it receives, and whether more capital can be required. A small opening payment can conceal a short maturity, a large balloon, or a household promise.

This is the work hidden by the phrase other people’s money. Ken McElroy describes banks as channels through which savers’ money reaches borrowers. Robert Kiyosaki praises leverage and, in the same interview, compares debt with a dangerous weapon. The warning should govern the opportunity. Borrowed money is another person’s dated claim, backed by contractual remedies. Financial skill begins by reading that claim from the other side of the table.

Mallah and Corcoran both recommend an owner-occupied small multiunit property: live in one unit and use rent from the others to reduce the household’s housing cost. The arrangement can be a practical apprenticeship in operating a modest asset. It can also place home, investment, work, debt, and local economic risk at one address.

Start with legal, occupied, collected rent. Subtract vacancy, turnover, nonpayment, maintenance, capital replacement, insurance, tax, utilities, management work, and financing. Check zoning, habitability, fair-housing duties, leases, deposits, privacy, safety, and whether the household wants to live inside an operating business. Rent offsets the home only after those costs and duties have been performed.

The interviews cite historical United States mortgage programs and down-payment figures. Those details are not portable instructions. Official policies attach occupancy, property, income, reserve, insurance, underwriting, fee, and other conditions, and they change over time. Verify the current handbook and obtain qualified local advice before acting. A public guarantee or insurance program can alter a lender’s terms; it cannot make weak collection affordable.

Pace Morby describes sellers who prefer a stream of payments to an immediate cash sale. The seller accepts a note and becomes the lender; the buyer intends to pay it from property income. In one reported 160-unit transaction, Morby gives monthly gross income of about $160,000 and about $53,000 remaining after the seller payment, tax, insurance, management, and repairs.

Seller finance can solve a real coordination problem. A retiring owner may value timing, income, price, or transition differently from a bank, and the parties can shape payment and operating handover around the actual property. Yet the absence of a bank removes neither underwriting nor default. Title, liens, authority, legal use, residents and leases, collections, condition, deferred maintenance, insurance, environmental duties, cure rights, balloon, foreclosure, and inability to refinance still matter. The seller’s preferred tax timing is not evidence that the buyer can carry the price.

Morby’s assertion that real estate is guaranteed fails the motel test. Property can lose tenants, lawful use, access, insurability, physical condition, market value, or financing. A buyer who contributes no cash at closing may still sign guarantees, accept deficiency exposure, inherit unpaid work, and owe duties far beyond the initial cash contribution. Low cash in describes funding. It does not measure safety.

Refinancing changes the lender and timing again. Todd Nepola reports buying his first property for $575,000, re-tenanting and improving it, and refinancing against a reported $800,000 value. He says a $600,000 loan returned his cash and closing costs while the property produced about $5,000 a month. The interview does not supply the original debt, repair cost, fees, tax, reserves, or complete cash-flow calculation, so the return cannot be reconstructed.

The refinance does not create profit. It releases borrowed cash against value already present or believed to be present, and it gives the new lender a larger fixed claim. Re-tenanting, repair, operation, or market movement may have increased the supported value. A generous appraisal may merely have increased the amount available to borrow. The distinction appears only when the complete before-and-after stack is written.

Released capital can fund another productive use while the first asset retains enough cash and equity to survive. It becomes extraction when the owner removes the cushion that customers, residents, maintenance, and lenders depend on. Tax treatment varies with transaction, owner, place, and date; it never cancels the repayment clock.

Sixteen percent is his stress case, not a forecast. Its purpose is to force the decision before the reset.

If the replacement loan falls short, name the committed source of the gap. A sale must also survive a lower price, a longer wait, buyer financing, tax, and closing risk.

Current United States programs guarantee participating lenders; borrower underwriting, repayment, collateral, fees, and often personal guarantees remain. The guarantee belongs in the lender’s recovery stack, not a release from the note.

Choose one property, company, machine, or other productive asset being considered. Test it without appreciation or easy refinancing as the rescue. Write unknown wherever evidence ends.

Right and operation. Identify exactly what is being bought, its legal use and condition, who operates it, and how value reaches a paying customer or resident.
Cash clock. Reconcile scheduled revenue through delivery, acceptance, invoice, and collection. Build ordinary and stressed operating cash by date, including vacancy or demand loss, bad debt, management, maintenance, insurance, tax, compliance, and replacement.
Capital stack. Record every use and committed source, then every rate, payment, maturity, balloon, lien, covenant, guarantee, recourse right, and remedy. Name the person who ultimately bears each promise.
Stress path. Combine lower collection, an expensive repair, delayed payment, higher rate, lower supported value, and tighter refinancing. Calculate debt service, coverage, owner cash, and the lowest cash balance by date.
Recovery clock. For every shortfall, name committed cash, new equity, operating repair, negotiated relief, or a credible sale. Do not count an uncommitted future loan twice as both plan and rescue.
Boundaries. State which household reserve, payroll, resident duty, customer promise, health need, family guarantee, or partner resource cannot be consumed by the deal.
Decision. Write the terms on which to buy, reduce leverage, add reserve, bring in equity, stage the investment, renegotiate, or walk away. Also write why borrowing may be unnecessary: slower growth, rental, leasing, prepayment, retained earnings, shared ownership, or no transaction may preserve more freedom.

Debt can accelerate a useful asset and preserve equity for other work. It can also turn one timing error into a forced sale. Ask whether collected cash, reserves, contract terms, recovery options, and every person exposed can carry this obligation through the life it may actually have. Even when they can, one asset remains one uncertain outcome. Chapter 18 asks how much of a life should depend on any single correct thesis.
